Out Of The Abyss,Into Nearly 3x Revenue

Pam Baker had built Safe Harbor Law Firm into a real practice — and then hit the wall, because every dollar of revenue still ran through her. One year with SMB Team: revenue has almost tripled, the team has gone from two attorneys to six, and monthly lead volume has roughly doubled.

Firm Overview Safe Harbor Law Firm

Protecting what Southwest Florida families spent a lifetime building

Safe Harbor Law Firm is an estate planning and elder law practice serving Naples, Bonita Springs and Fort Myers. Founded by attorney Pam Baker, the firm focuses on asset protection, Medicaid planning, trust planning, probate, guardianship and special needs planning — the work that decides whether a family’s plan holds up under pressure. Pam had run several businesses before opening the firm, so the practice was built like a business from day one.

The Problem

A growing firm that still ran on one person

Pam had grown Safe Harbor to two attorneys and a healthy book of business — and then the growth stopped. Not because the work wasn’t there, but because she was still the engine. Every good month traced back to her being in the room, and every bad one traced back to her not being.

“The business depended so heavily on me that if I wasn’t there, or if I had a bad month, our revenue tanked. Everything was dependent on me from a revenue standpoint.”

Marketing was the second half of the problem. The firm simply didn’t have enough leads — and the ones that arrived were often wrong: callers with matters outside the practice area, absorbing intake time only to be referred out. Two previous partners had failed at the same point. A law-firm coaching company built the first platform well and then ran out of runway. A generalist marketing agency delivered volume without intent.

Why SMB Team

She didn’t need another coach. She needed one who only works with law firms.

Pam found SMB Team through the virtual law firm boot camp, then read The Law Firm Growth Accelerator — the book that named exactly where she was stuck. It calls that stage the abyss: the point where a firm has outgrown a solo practice but still runs entirely on its owner. She chose to partner rather than implement alone, because doing it faster mattered more than doing it herself.

“Past coaches have great experience with sole owners, getting you to one or two attorneys. I wanted a coach who could help me become a true CEO of the business — not just a law firm owner.”

Our Strategic Approach

Buy back the owner’s time, then turn on the demand

More leads into a firm that only converts when the founder is in the room doesn’t create growth — it creates a bottleneck. So the engagement ran on two tracks at once: structure and leadership to make the firm capable of absorbing volume, and a rebuilt marketing stack to supply it. Elite coaching set direction twice a month; a fractional COO worked the structure weekly.

The first job was a vivid vision — a written picture of the firm Pam was actually building. Everything else hung off it: the org chart, the job descriptions, the KPIs and the marketing mix.

Solutions Implemented

What we put in place

Leadership, structure and accountability

A vivid vision the team can see

SMB Team helped Pam write the firm’s vivid vision and, more importantly, made the case for why it mattered. Safe Harbor hit that vision in roughly six months and immediately started a three-year one.

A leadership team, not just a founder

An operations manager and firm administrator now meet with Pam on a standing cadence, with the fractional COO in the room — so decisions get pressure-tested by someone who has made them before.

Roles, org chart and measurable KPIs

New job descriptions, a real organizational chart and a KPI for every seat — each tied to a number rather than an impression. The team now knows what winning looks like on a Tuesday.

Delegation with accountability

Twice-monthly elite coaching sessions carry assignments between meetings, so the work of getting out of the day-to-day actually gets done — and Pam hands off what she shouldn’t be holding.

“Everything is tied to the numbers rather than an outcome you can’t measure. Our team loves that — now they know when they’re being successful and what they need to do to be successful.”

Pam Baker, Founder & Attorney

“He’s really good at looking at where you want to be in the future and helping us get there in the smoothest path possible.”

On working with a fractional COO

Demand generation, rebuilt for high-intent conversions

Performance Max out, intent in

Two Performance Max campaigns were absorbing most of the budget on zero-intent searches. Both were shut down and paid search rebuilt around high-intent legal keywords, split by practice area.

Conversion tracking that tells the truth

Chat-box opens and guide downloads were counting as conversions, inflating the reporting. Tracking was reset to count only calls and form submissions, so every reported conversion is a real person asking for help.

LSA consolidated where it converts

Local Services Ads were split across three geo-targeted profiles, fragmenting budget and audience. Three profiles became two, with Fort Myers budget redirected into Naples — the market returning the most qualified calls.

Organic authority across the practice

Core practice-area pages were unoptimized, with no internal linking to connect them. 30+ new pages, content clusters around trusts, probate, wills and Medicaid planning, rebuilt internal linking and structured data, plus a locations structure targeting all three primary markets. See our SEO approach.

Local presence, actively managed

Ongoing Google Business Profile posting, citation management, NAP consistency checks, Local Search Grid monitoring and review growth — the unglamorous work that decides map pack position.

Upper funnel, now in motion

In 2026 we launched a YouTube campaign built on the firm’s new avatar content, plus a landing page test program to keep tightening the conversion path.

“One of the things I like most about SMB’s marketing is the diversity of lead sources. If one source is weak for a certain month, the others can account for that.”

Pam Baker, Founder & Attorney

“Now we’re getting leads that are very applicable to our practice area. Our leads are consistent and they are high quality.”
